I know it's small but how many small chichlids could I put in a 20 gallon, 3-5?

You could only do dwarf cichlids like rams. And even then you could only do 2.

You could keep a colony of Tanganyikan shell dwellers as long as you stick to smaller species- Neolamprologus multifasciatus, ocellatus, brevis, etc. You are not necessarily limited to pairs of dwarf cichlids.

Id start with around 8, let them breed and let your colony grow. They are good little breeders

Yes go for shellies bags of personality, just make sure you have shells and sand and research the correct water parameters.
